Shipping Strategies for Every Stage of Your Ecommerce Business

Stage 1: Launch (0–500 orders/month)

At launch, simplicity wins. You don’t have the volume to negotiate rates and you don’t have enough data to optimize. Use a single carrier, usually USPS for lightweight shipments, and focus on reliability over cost.

The most important thing at this stage is establishing clean shipping data. Make sure your order management system captures weight, dimensions and zone for every shipment. That data is what you negotiate with later.

Stage 2: Growth (500–5,000 orders/month)

This is where most brands first feel the pain of shipping costs. You have enough volume to matter, but not enough to command top-tier rates. This is the right time to introduce a second carrier and start basic rate comparison.

Request rate quotes from FedEx and UPS using your actual shipment data. Even modest negotiations can yield 5 to 10% savings at this stage. Pay close attention to surcharges, which are often a bigger cost driver than base rates.

Stage 3: Scale (5,000–50,000 orders/month)

At scale, shipping becomes a strategic function. You should be running 3–4 carriers, using rate shopping to match each shipment to the best option, and renegotiating rates at least annually.

This is also where dimensional weight optimization pays dividends. Every cubic inch of wasted space in your packaging is money you’re giving to carriers. A packaging audit at this stage typically saves 8–15% on top of rate improvements.

Stage 4: Enterprise (50,000+ orders/month)

At enterprise scale, you have real buying power. Carrier negotiations should be aggressive and data-driven. Consider regional carriers for specific zones, explore zone-skipping strategies, and evaluate whether a multi-node fulfillment network can reduce your average zone.

At this stage, most brands benefit from outside help. Not because the team isn’t capable, but because the negotiation landscape is complex and carriers respond differently to brands who bring collective volume to the table.
