Challenges Faced

Naghedi already had a well-functioning shipping setup. But as volumes increased, the brand saw an opportunity to improve cost efficiency without compromising service.

The team was particularly mindful of maintaining the high standard their customers had come to expect. As we reviewed their shipping data, we identified a key insight: a large portion of their customer base was located in Zone 8 based on where their fulfillment centre is located, and that really drove up their shipping costs.

Rather than wait for these costs to become a problem, Naghedi took a proactive approach—seeking ways to optimize their shipping spend while preserving the operational excellence they had already built.

At the same time, the brand needed a more robust delivery claims process. When things went wrong, they wanted a reliable system and not a black hole of carrier support. Ultimately, they were looking for a partner that would protect the integrity of their customer experience as much as they did.

How We Helped

Operating Crew partnered with Naghedi to lead a strategic shipping optimization, focused specifically on improving Zone 8 cost efficiency.

We began with a full analysis of their shipping patterns and implemented carrier rates on Fedex with highly discounted Ground and Express rates that fit their shipping profile best.

Importantly, this wasn’t a reactive fix. Rather, it was a forward-looking move designed to create more headroom for growth, more predictability in costs, and a more efficient fulfillment operation overall.

We also provided delivery execution support, managing part of the claims and tracking process on their behalf. This gave Naghedi’s team a direct line to someone who could monitor shipments, escalate issues, and handle resolution—allowing them to stay focused on running the business.

The Transition

Rather than a rip-and-replace strategy, we designed a gradual transition to minimize disruption. We added our new carrier account, created new carrier selection rules into their shipping platform (ShipStation), and coordinated with the carrier to ensure pick ups matched their operational needs.

We started by only moving shipments that were closest to their fulfillment center, so that if there were any issues, we would still be able to get orders out to customers within 2 total days. We then gradually increased the proportion of shipments on the new carrier from 10% to 100% over a span of 2 weeks.

Throughout, we provided dedicated support so that Naghedi’s team had a direct line to someone who knew their business, could escalate issues, and actively watched their shipping outcomes—no generic support tickets required.

Results Achieved

  • Reduced overall shipping costs: By leveraging exclusive carrier rates, Naghedi achieved significant, recurring cost savings of at least $40,000 annually on just Ground and Express shipments, including returns through Loop Returns.

  • Improved delivery support: With Operating Crew’s team owning the claims process, Naghedi gained confidence that delivery issues were being managed in real time.

  • Future-ready operations: The project positioned Naghedi as a brand that’s as serious about operational optimization as it is about beautiful design.

  • Custmer experience, preserved: All changes were made without compromising service levels or customer satisfaction.

  • Exploration of other shipping costs: Operating Crew is also exploring strategies for cutting down on Naghedi’s international shipping costs through the combination of specialized rates, as well as software that allows for the seamless calculation of cross border tariffs and duties, as well as the conversion of foreign currency rates on Shopify.
